New Tool Implementation
Our client wanted to implement a new system to manage incoming tickets, timesheets and Professional Services Projects.
They had done great work set out a prioritised list of requirements an identified a suitable provider for the solution.
As the virtual PMO we focused on ensuring good project governance was created. Driving a series of smaller sprint sessions to assess the suitability of the implementation at varying stages, ensuring lower priority requirements were put into a roadmap for future implementation.
This resulted in the tool was delivered in 7 months rather than the 9-12 months initially estimated
Planning process
During the Project Process Audit we discovered this client did not have a good process in place to track and manage project progress.
Our Virtual PMO generated a process where projects were broken up via milestone to dependant on a weighting system that took into account technical complexity, cost and risk.
Initial feedback from the implementation was that the pre-defined milestones were not suitable for larger, more complex projects. CPC revised the milestone templates, breaking down delivery ,for complex projects to a more granular level, making it easier for the engineers and project managers to manage project progress.


Requirements Gathering
Our client and recently scoped a change to release a new product into the market. However, delays to project spin up had caused the initial planning phase to be obsolete.
Our Virtual PMO worked with the organisation to re-baseline and prioritise the requirements. CPC then set out a project plan using the organisation's project process and additional governance steps to matched the delivery timelines of the organisation, whilst still ensuring the regulatory checks and balances were in place.
